How to Build a Strong, Self-Sustaining Team for Continuous Improvement
In my journey with Quality Circlesโboth as a practitioner and as a Chief Coordinator associated with QCFIโI have learned one simple truth:
A Quality Circle does not succeed because of tools.
It succeeds because of how well the team is structured.
Letโs understand what makes a Quality Circle effective from formation to execution.

๐น Ideal Team Size & Composition
In practice, the most effective Quality Circle is a small, focused, and cross-functional team of around 6 members.
Why 6?
- Small enough for effective discussion
- Large enough to bring diverse perspectives
- Easy to coordinate without complexity
โ๏ธ What makes a strong team?
A well-formed Quality Circle includes members with complementary strengths, such as:
- Process or machine knowledge
- Quality expertise
- Communication skills
- Analytical thinking
- Practical problem-solving ability
The key idea is simple:
Different minds, same goal โ solving problems within their own work area using their collective wisdom.
When issues extend beyond the teamโs scope (especially inter-departmental problems), management support and additional resources may be required.
๐น Roles Within a Quality Circle
Clarity in roles ensures discipline, ownership, and progress. Every successful Quality Circle operates through three key roles:
๐จโ๐ซ Role of a Facilitator
The facilitator acts as the guide and bridge between the team and management.
Key Responsibilities:
- Ensure meetings are conducted regularly as planned
- Provide technical guidance and training
- Support the team in overcoming external challenges
- Communicate progress to management
- Align team efforts with organizational expectations
- Enable teams to present their projects at:
- Steering committee reviews
- Chapter-level forums
- National conventions
A good facilitator does not solve problems for the team โ
they empower the team to solve them.

The leader ensures the discipline and energy of the team.
Key Responsibilities:
- Conduct meetings as per schedule
- Ensure active participation of all members
- Encourage identification and resolution of problems
- Facilitate brainstorming sessions
- Provide equal opportunity for every member to contribute
- Communicate team challenges to the facilitator
- Inspire others in the department to form new Quality Circles
A leader builds momentum โ not authority.

Members are the foundation of the Quality Circle.
Key Responsibilities:
- Attend meetings regularly and punctually
- Participate actively in discussions
- Share ideas and viewpoints openly
- Raise concerns when something is not right
- Support implementation of solutions
- Promote Quality Circle culture among peers
Beyond problem-solving, members experience personal growth in:
- Confidence
- Communication
- Analytical thinking
๐น How to Select the Right Problem?
Problem selection defines the success of a Quality Circle.
Step 1: Problem Collection
Identify multiple issues from the workplace.
Step 2: Categorization
Problems are classified into three categories:
- A-Type:
Can be solved by the team independently - B-Type:
Requires limited external support - C-Type:
Needs management approval and significant resources
๐ Priority is always given to A-Type problems, as they build confidence and quick results.
Step 3: Prioritization
Shortlisted problems are evaluated based on impact areas:
- Cost
- Productivity
- Quality
- Safety
- Machine efficiency
- Environment
Each problem is given weightage by team members, and the one with the highest score is selected for execution within a defined timeline.
๐น My Experience in Forming Successful Teams
From my experience as a Quality Circle leader and coordinator, the difference between a successful and a failed Quality Circle lies in how the team is formed.
What works in real life:

Team members must join willingly โ not by force. Ownership cannot be imposed.
โ๏ธ Same Work Area
Members should belong to the same or closely related work area for better understanding and faster implementation.
โ๏ธ Diverse Personalities
A balanced mix is essential:
- Extroverts who influence
- Technical experts
- Quality-focused individuals
- Practical problem solvers
โ๏ธ Skill Can Be Developed
Statistical and analytical skills are useful โ but not mandatory at the beginning. They can be learned over time.
โ๏ธ Presentation Skills Are Critical
Every completed project needs to be presented at different platforms.
Strong presentation skills enhance both impact and recognition.
โ๏ธ Leadership Matters
The team leader must have the ability to motivate, unite, and sustain the team, especially during difficult phases.
